天鋼(gang)集(ji)團著力挖掘新增長點,努力拓展企業增效空間,通(tong)過學習借鑒行業先進經(jing)驗,在扎實(shi)做好成(cheng)本(ben)管(guan)控工作的基礎(chu)上,日前研(yan)究設立(li)虛擬品(pin)種(zhong)市(shi)場(chang)開(kai)發事業部,集(ji)中優勢資源(yuan)盡(jin)快(kuai)將工藝相對成(cheng)熟穩定的品(pin)種(zhong)鋼(gang)產品(pin)推向市(shi)場(chang),進一(yi)步提高銷量,擴大規模效益和(he)利潤空間。
完(wan)善組織(zhi)領導(dao)。成(cheng)立虛擬(ni)品(pin)種市(shi)場(chang)(chang)開(kai)發(fa)領導(dao)小組。由(you)公(gong)司(si)總經理擔(dan)任組長(chang),主(zhu)(zhu)要(yao)分管領導(dao)為副組長(chang),各生產廠和相(xiang)關部門主(zhu)(zhu)要(yao)負(fu)(fu)責人(ren)為成(cheng)員,全(quan)(quan)面(mian)負(fu)(fu)責品(pin)種市(shi)場(chang)(chang)開(kai)發(fa)領導(dao)工作。同時,下設板材、棒材、線材、圓管坯等4個品(pin)種市(shi)場(chang)(chang)開(kai)發(fa)事業部,分別負(fu)(fu)責本產線品(pin)種鋼的市(shi)場(chang)(chang)開(kai)發(fa)、售后(hou)服(fu)務以及產銷研全(quan)(quan)過程的管理與協(xie)調。
確(que)(que)定工作目(mu)標。一是明確(que)(que)任(ren)務和工作重點。主要任(ren)務是將公(gong)(gong)司(si)工藝相對成(cheng)熟穩(wen)定的(de)品(pin)(pin)(pin)(pin)種(zhong)(zhong)(zhong)(zhong)(zhong)(zhong)鋼(gang)產品(pin)(pin)(pin)(pin)盡快推向(xiang)市(shi)(shi)場(chang)(chang)(chang),占領一定市(shi)(shi)場(chang)(chang)(chang)份額,取(qu)得(de)更(geng)大效益。工作重點是著力開(kai)發市(shi)(shi)場(chang)(chang)(chang)和保證質量(liang)(liang)(liang)(liang)(liang)穩(wen)定,將公(gong)(gong)司(si)業(ye)已成(cheng)熟的(de)品(pin)(pin)(pin)(pin)種(zhong)(zhong)(zhong)(zhong)(zhong)(zhong)鋼(gang)銷(xiao)量(liang)(liang)(liang)(liang)(liang)提上去。二是明確(que)(que)品(pin)(pin)(pin)(pin)種(zhong)(zhong)(zhong)(zhong)(zhong)(zhong)確(que)(que)定原則和目(mu)標任(ren)務。確(que)(que)定品(pin)(pin)(pin)(pin)種(zhong)(zhong)(zhong)(zhong)(zhong)(zhong)的(de)原則是技(ji)術成(cheng)熟、市(shi)(shi)場(chang)(chang)(chang)有容(rong)量(liang)(liang)(liang)(liang)(liang)、與普通品(pin)(pin)(pin)(pin)種(zhong)(zhong)(zhong)(zhong)(zhong)(zhong)比,有增值(zhi)空間(jian)。目(mu)標任(ren)務是板材(cai)品(pin)(pin)(pin)(pin)種(zhong)(zhong)(zhong)(zhong)(zhong)(zhong)市(shi)(shi)場(chang)(chang)(chang)開(kai)發事業(ye)部(bu)(bu)確(que)(que)定2-3個(ge)品(pin)(pin)(pin)(pin)種(zhong)(zhong)(zhong)(zhong)(zhong)(zhong),單(dan)品(pin)(pin)(pin)(pin)種(zhong)(zhong)(zhong)(zhong)(zhong)(zhong)系(xi)列月(yue)銷(xiao)量(liang)(liang)(liang)(liang)(liang)不(bu)低(di)于(yu)(yu)(yu)5000噸;棒材(cai)品(pin)(pin)(pin)(pin)種(zhong)(zhong)(zhong)(zhong)(zhong)(zhong)市(shi)(shi)場(chang)(chang)(chang)開(kai)發事業(ye)部(bu)(bu)確(que)(que)定1-3個(ge)品(pin)(pin)(pin)(pin)種(zhong)(zhong)(zhong)(zhong)(zhong)(zhong),單(dan)品(pin)(pin)(pin)(pin)種(zhong)(zhong)(zhong)(zhong)(zhong)(zhong)系(xi)列月(yue)銷(xiao)量(liang)(liang)(liang)(liang)(liang)不(bu)低(di)于(yu)(yu)(yu)3000噸;線(xian)材(cai)品(pin)(pin)(pin)(pin)種(zhong)(zhong)(zhong)(zhong)(zhong)(zhong)市(shi)(shi)場(chang)(chang)(chang)開(kai)發事業(ye)部(bu)(bu)確(que)(que)定1-3個(ge)品(pin)(pin)(pin)(pin)種(zhong)(zhong)(zhong)(zhong)(zhong)(zhong),單(dan)品(pin)(pin)(pin)(pin)種(zhong)(zhong)(zhong)(zhong)(zhong)(zhong)系(xi)列月(yue)銷(xiao)量(liang)(liang)(liang)(liang)(liang)不(bu)低(di)于(yu)(yu)(yu)3000噸;圓管坯品(pin)(pin)(pin)(pin)種(zhong)(zhong)(zhong)(zhong)(zhong)(zhong)市(shi)(shi)場(chang)(chang)(chang)開(kai)發事業(ye)部(bu)(bu)確(que)(que)定2-3個(ge)品(pin)(pin)(pin)(pin)種(zhong)(zhong)(zhong)(zhong)(zhong)(zhong),單(dan)品(pin)(pin)(pin)(pin)種(zhong)(zhong)(zhong)(zhong)(zhong)(zhong)系(xi)列月(yue)銷(xiao)量(liang)(liang)(liang)(liang)(liang)不(bu)低(di)于(yu)(yu)(yu)5000噸。
嚴格內部(bu)(bu)(bu)管理。一是(shi)嚴格工(gong)作程序(xu)及要求。對(dui)(dui)各品(pin)(pin)(pin)種市(shi)場(chang)(chang)開發(fa)(fa)事(shi)業(ye)(ye)部(bu)(bu)(bu)確(que)定(ding)本(ben)產線市(shi)場(chang)(chang)開發(fa)(fa)的(de)(de)品(pin)(pin)(pin)種及審批(pi)、主攻(gong)品(pin)(pin)(pin)種的(de)(de)市(shi)場(chang)(chang)延續性等各環節作出明確(que)規定(ding)。二是(shi)實(shi)行(xing)品(pin)(pin)(pin)種市(shi)場(chang)(chang)開發(fa)(fa)獎勵辦法(fa)。按(an)照(zhao)公(gong)(gong)(gong)司審批(pi)確(que)定(ding)的(de)(de)“品(pin)(pin)(pin)種市(shi)場(chang)(chang)開發(fa)(fa)目錄(lu)”所涵(han)蓋的(de)(de)品(pin)(pin)(pin)種,分別明確(que)各開發(fa)(fa)事(shi)業(ye)(ye)部(bu)(bu)(bu)當月品(pin)(pin)(pin)種銷量(liang)的(de)(de)獎勵標(biao)準和金額(e),做到獎勵公(gong)(gong)(gong)開公(gong)(gong)(gong)平公(gong)(gong)(gong)正,充(chong)分調動全公(gong)(gong)(gong)司重視和支持品(pin)(pin)(pin)種市(shi)場(chang)(chang)開發(fa)(fa)的(de)(de)積極性。三是(shi)加強(qiang)事(shi)業(ye)(ye)部(bu)(bu)(bu)人員管理。根據(ju)各事(shi)業(ye)(ye)部(bu)(bu)(bu)品(pin)(pin)(pin)種市(shi)場(chang)(chang)開發(fa)(fa)業(ye)(ye)績和個人能(neng)力等,公(gong)(gong)(gong)司品(pin)(pin)(pin)種市(shi)場(chang)(chang)開發(fa)(fa)領(ling)導小組(zu)每季度(du)對(dui)(dui)事(shi)業(ye)(ye)部(bu)(bu)(bu)人員組(zu)成(cheng)進行(xing)動態調整,確(que)保(bao)品(pin)(pin)(pin)種市(shi)場(chang)(chang)開發(fa)(fa)各項(xiang)目標(biao)任務的(de)(de)實(shi)現。
