山東重工濰柴集團創新模式完善機制全面提升員工素質

  山東重工濰柴集團裝(zhuang)備(bei)技術服務公司結合(he)自身(shen)實際,從機制和形式(shi)上開拓思(si)路、創(chuang)新工作,全面提升(sheng)員工素(su)質。

  一是創新培訓(xun)模式。設立(li)培訓(xun)日。明確(que)每(mei)周六下午為班組(zu)內部(bu)(bu)培訓(xun)時間(jian),制定培訓(xun)計(ji)劃、加(jia)強過程(cheng)監(jian)控(kong)、完善效(xiao)果評(ping)(ping)估,以確(que)保培訓(xun)落到(dao)實處,真正達到(dao)“學有所得、學以致用”。領(ling)導(dao)(dao)干部(bu)(bu)半年(nian)(nian)一課。每(mei)位(wei)領(ling)導(dao)(dao)干部(bu)(bu)結合專業特長及個人成長經(jing)歷,自選主題(ti),每(mei)半年(nian)(nian)為員工授(shou)課一次,充分(fen)發揮(hui)領(ling)導(dao)(dao)干部(bu)(bu)帶(dai)頭作用,加(jia)強干部(bu)(bu)與員工之間(jian)的(de)(de)溝通(tong)交流,通(tong)過言傳身教,為員工樹立(li)成長榜樣(yang)。師徒know-how行。“know-how”即專有技術(shu)或技術(shu)訣竅,通(tong)過技術(shu)圖紙(zhi)、資料、規(gui)范等形式,傳遞產(chan)(chan)品設計(ji)、工藝流程(cheng)、質量控(kong)制和生產(chan)(chan)管理(li)等方面(mian)的(de)(de)技術(shu)知(zhi)識。裝(zhuang)備技術(shu)服(fu)務公司鼓勵(li)全員積極參(can)與師徒know-how行活(huo)動,同(tong)時不斷(duan)完善培訓(xun)模式,改(gai)進評(ping)(ping)價及獎懲(cheng)機制,充分(fen)調動了(le)新老員工“教與學”的(de)(de)積極性,促進了(le)知(zhi)識經(jing)驗的(de)(de)傳承。

  二是(shi)完善管(guan)(guan)(guan)理(li)機制(zhi)(zhi)。建(jian)立(li)多功能小組(zu)機制(zhi)(zhi)。每月定(ding)期(qi)召開(kai)跨部門(men)溝通(tong)(tong)(tong)工(gong)(gong)作(zuo)(zuo)(zuo)(zuo)會議,針(zhen)對(dui)管(guan)(guan)(guan)理(li)、技(ji)(ji)(ji)術(shu)、業(ye)務等方面(mian)存在的(de)(de)問(wen)(wen)題(ti),成立(li)多功能工(gong)(gong)作(zuo)(zuo)(zuo)(zuo)小組(zu),研(yan)究(jiu)制(zhi)(zhi)定(ding)解決(jue)措施(shi),明確(que)(que)時(shi)間(jian)節點和責任人,按要求將問(wen)(wen)題(ti)整改到位,增(zeng)強了跨部門(men)協作(zuo)(zuo)(zuo)(zuo)能力。同時(shi)每年組(zu)織(zhi)項(xiang)目評級,對(dui)優秀項(xiang)目給予獎勵(li),鼓勵(li)員工(gong)(gong)為組(zu)織(zhi)運行獻計(ji)獻策,積(ji)極參(can)與(yu)公司(si)管(guan)(guan)(guan)理(li)。建(jian)立(li)輪崗(gang)(gang)機制(zhi)(zhi)。制(zhi)(zhi)定(ding)輪崗(gang)(gang)管(guan)(guan)(guan)理(li)辦法,細化輪崗(gang)(gang)培養計(ji)劃(hua),明確(que)(que)輪崗(gang)(gang)期(qi)間(jian)考核標準(zhun),通(tong)(tong)(tong)過臨(lin)時(shi)性(xing)(xing)輪崗(gang)(gang)和目的(de)(de)性(xing)(xing)輪崗(gang)(gang)兩(liang)種(zhong)方式,從(cong)領導到員工(gong)(gong),在全員范圍內(nei)開(kai)展(zhan)(zhan)輪崗(gang)(gang)培養活(huo)動(dong)。輪崗(gang)(gang)機制(zhi)(zhi)進一步平(ping)衡了個人意愿與(yu)組(zu)織(zhi)需要,激(ji)發了員工(gong)(gong)工(gong)(gong)作(zuo)(zuo)(zuo)(zuo)熱情,為充分發揮個人專長、培養多技(ji)(ji)(ji)能人才、全面(mian)提(ti)升組(zu)織(zhi)績效提(ti)供(gong)(gong)了保障。建(jian)立(li)“工(gong)(gong)作(zuo)(zuo)(zuo)(zuo)亮點大PK”工(gong)(gong)作(zuo)(zuo)(zuo)(zuo)機制(zhi)(zhi)。每季(ji)度(du)(du)(du)定(ding)期(qi)組(zu)織(zhi)非(fei)提(ti)報創(chuang)新(xin)項(xiang)目范圍內(nei)的(de)(de)管(guan)(guan)(guan)理(li)、技(ji)(ji)(ji)術(shu)人員,開(kai)展(zhan)(zhan)工(gong)(gong)作(zuo)(zuo)(zuo)(zuo)亮點大PK活(huo)動(dong),對(dui)季(ji)度(du)(du)(du)工(gong)(gong)作(zuo)(zuo)(zuo)(zuo)中的(de)(de)管(guan)(guan)(guan)理(li)技(ji)(ji)(ji)術(shu)創(chuang)新(xin)項(xiang)目,從(cong)工(gong)(gong)作(zuo)(zuo)(zuo)(zuo)效率、經濟效益、工(gong)(gong)作(zuo)(zuo)(zuo)(zuo)質量等方面(mian)進行總結,全面(mian)展(zhan)(zhan)示員工(gong)(gong)的(de)(de)創(chuang)新(xin)成果,提(ti)高員工(gong)(gong)參(can)與(yu)創(chuang)新(xin)的(de)(de)積(ji)極性(xing)(xing),從(cong)而提(ti)升公司(si)的(de)(de)創(chuang)新(xin)管(guan)(guan)(guan)理(li)水平(ping)。建(jian)立(li)班(ban)(ban)組(zu)長系(xi)列比(bi)(bi)武(wu)長效機制(zhi)(zhi)。以培養“懂技(ji)(ji)(ji)術(shu)、會管(guan)(guan)(guan)理(li)”的(de)(de)班(ban)(ban)組(zu)長隊伍為目標,面(mian)向現任班(ban)(ban)組(zu)長及(ji)后備(bei)(bei)班(ban)(ban)組(zu)長開(kai)展(zhan)(zhan)系(xi)列比(bi)(bi)武(wu)活(huo)動(dong)。比(bi)(bi)武(wu)主要分為理(li)論知識(shi)和實踐操作(zuo)(zuo)(zuo)(zuo)兩(liang)個階段,涉及(ji)精益知識(shi)、看板知識(shi)、設備(bei)(bei)點檢等內(nei)容。同時(shi),基于(yu)系(xi)列比(bi)(bi)武(wu)活(huo)動(dong),建(jian)立(li)了“班(ban)(ban)組(zu)技(ji)(ji)(ji)術(shu)專家”管(guan)(guan)(guan)理(li)機制(zhi)(zhi)及(ji)班(ban)(ban)組(zu)長評級制(zhi)(zhi)度(du)(du)(du),創(chuang)新(xin)性(xing)(xing)地(di)在一線員工(gong)(gong)內(nei)部打(da)通(tong)(tong)(tong)了班(ban)(ban)組(zu)技(ji)(ji)(ji)術(shu)專家和班(ban)(ban)組(zu)長兩(liang)條晉升通(tong)(tong)(tong)道,為員工(gong)(gong)職業(ye)發展(zhan)(zhan)提(ti)供(gong)(gong)了廣闊平(ping)臺。

  三是(shi)(shi)開展(zhan)“青工成長321”活(huo)動。“3”是(shi)(shi)指前沿論壇(tan)、專(zhuan)(zhuan)題講(jiang)(jiang)座、案(an)例分享:收集整(zheng)理(li)領域內(nei)前沿科技(ji)相關知識,每季度組(zu)(zu)織(zhi)一期前沿論壇(tan);立(li)(li)足專(zhuan)(zhuan)業技(ji)能(neng),每月組(zu)(zu)織(zhi)一期專(zhuan)(zhuan)題講(jiang)(jiang)座;結合工作實例,不定期組(zu)(zu)織(zhi)案(an)例分享,促(cu)進溝通,提升技(ji)能(neng)。“2”是(shi)(shi)指你的夢想(xiang)我(wo)點贊、哲理(li)故(gu)事大講(jiang)(jiang)堂:開展(zhan)“發現身(shen)邊的感(gan)動”主題活(huo)動,在班組(zu)(zu)園地中設(she)置“夢想(xiang)點贊”專(zhuan)(zhuan)欄,鼓(gu)勵員工展(zhan)示夢想(xiang);開設(she)哲理(li)故(gu)事大講(jiang)(jiang)堂,青年員工結合自身(shen)成長,以短文、小故(gu)事、微(wei)電影等形式輪(lun)流開講(jiang)(jiang),幫(bang)助(zhu)新(xin)員工培養良(liang)好的心態(tai),增強對免(mian)费菠萝视频app下(xia)载理(li)念(nian)的認同。“1”是(shi)(shi)指青工比(bi)武(wu):理(li)論實踐相結合,每年開展(zhan)比(bi)武(wu)活(huo)動,借助(zhu)豐(feng)富多樣的比(bi)武(wu)形式,“以比(bi)代練(lian)、以比(bi)促(cu)學”,讓學習充(chong)滿樂趣,促(cu)進員工立(li)(li)足崗(gang)位、主動提升。
