山東重工濰柴集團創新模式完善機制全面提升員工素質

  山東(dong)重工(gong)(gong)濰柴(chai)集團裝備技(ji)術服(fu)務公(gong)司結合自身實際,從機制和形式上開拓思路、創新(xin)工(gong)(gong)作,全面提(ti)升員工(gong)(gong)素質。

  一是創(chuang)新培(pei)訓模式。設立(li)培(pei)訓日(ri)。明確(que)每周六下午(wu)為(wei)班(ban)組內部(bu)培(pei)訓時間,制(zhi)定(ding)培(pei)訓計劃(hua)、加(jia)強過(guo)程監控(kong)、完善效果(guo)評估,以確(que)保培(pei)訓落到實處,真正達到“學有所得、學以致用”。領(ling)導干(gan)部(bu)半年一課(ke)。每位領(ling)導干(gan)部(bu)結合專業特長(chang)(chang)及個人成長(chang)(chang)經歷,自選主題,每半年為(wei)員工(gong)授課(ke)一次,充分發揮領(ling)導干(gan)部(bu)帶頭作用,加(jia)強干(gan)部(bu)與員工(gong)之間的(de)(de)溝(gou)通交流,通過(guo)言傳身教(jiao),為(wei)員工(gong)樹立(li)成長(chang)(chang)榜(bang)樣(yang)。師徒(tu)know-how行。“know-how”即(ji)專有技術(shu)或技術(shu)訣竅,通過(guo)技術(shu)圖紙(zhi)、資(zi)料(liao)、規范等形式,傳遞產(chan)品設計、工(gong)藝流程、質量控(kong)制(zhi)和生產(chan)管理等方面的(de)(de)技術(shu)知識(shi)。裝備技術(shu)服務公司(si)鼓勵(li)全員積(ji)極(ji)參(can)與師徒(tu)know-how行活動,同(tong)時不(bu)斷完善培(pei)訓模式,改(gai)進評價及獎(jiang)懲機制(zhi),充分調動了新老員工(gong)“教(jiao)與學”的(de)(de)積(ji)極(ji)性,促進了知識(shi)經驗的(de)(de)傳承。

  二是完善管(guan)理機制(zhi)(zhi)(zhi)。建(jian)(jian)(jian)立多功能(neng)小組(zu)(zu)機制(zhi)(zhi)(zhi)。每(mei)(mei)月定期(qi)(qi)召開(kai)(kai)跨(kua)部門溝(gou)通(tong)工(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)會議,針對管(guan)理、技術(shu)、業(ye)務等(deng)方面(mian)存在的(de)問(wen)(wen)題(ti),成(cheng)立多功能(neng)工(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)小組(zu)(zu),研究制(zhi)(zhi)(zhi)定解(jie)決(jue)措(cuo)施,明(ming)確(que)時間節點和(he)責任人(ren),按要(yao)(yao)求將問(wen)(wen)題(ti)整改到(dao)位,增強了(le)(le)(le)跨(kua)部門協作(zuo)(zuo)(zuo)(zuo)能(neng)力。同(tong)時每(mei)(mei)年組(zu)(zu)織項(xiang)目(mu)(mu)評級,對優秀項(xiang)目(mu)(mu)給予獎勵,鼓勵員(yuan)(yuan)(yuan)(yuan)(yuan)(yuan)工(gong)(gong)(gong)為(wei)組(zu)(zu)織運行獻計(ji)獻策,積(ji)極參與(yu)(yu)公(gong)司管(guan)理。建(jian)(jian)(jian)立輪(lun)崗(gang)(gang)(gang)(gang)機制(zhi)(zhi)(zhi)。制(zhi)(zhi)(zhi)定輪(lun)崗(gang)(gang)(gang)(gang)管(guan)理辦法,細化輪(lun)崗(gang)(gang)(gang)(gang)培養(yang)(yang)計(ji)劃,明(ming)確(que)輪(lun)崗(gang)(gang)(gang)(gang)期(qi)(qi)間考(kao)核標(biao)準,通(tong)過臨時性(xing)輪(lun)崗(gang)(gang)(gang)(gang)和(he)目(mu)(mu)的(de)性(xing)輪(lun)崗(gang)(gang)(gang)(gang)兩(liang)種方式,從(cong)領(ling)導到(dao)員(yuan)(yuan)(yuan)(yuan)(yuan)(yuan)工(gong)(gong)(gong),在全(quan)員(yuan)(yuan)(yuan)(yuan)(yuan)(yuan)范(fan)圍內(nei)開(kai)(kai)展(zhan)輪(lun)崗(gang)(gang)(gang)(gang)培養(yang)(yang)活(huo)動(dong)。輪(lun)崗(gang)(gang)(gang)(gang)機制(zhi)(zhi)(zhi)進(jin)一步平(ping)衡了(le)(le)(le)個(ge)人(ren)意愿(yuan)與(yu)(yu)組(zu)(zu)織需要(yao)(yao),激發(fa)了(le)(le)(le)員(yuan)(yuan)(yuan)(yuan)(yuan)(yuan)工(gong)(gong)(gong)工(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)熱情,為(wei)充分發(fa)揮(hui)個(ge)人(ren)專(zhuan)長(chang)(chang)(chang)、培養(yang)(yang)多技能(neng)人(ren)才(cai)、全(quan)面(mian)提升(sheng)組(zu)(zu)織績效(xiao)提供了(le)(le)(le)保障。建(jian)(jian)(jian)立“工(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)亮點大(da)PK”工(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)機制(zhi)(zhi)(zhi)。每(mei)(mei)季度定期(qi)(qi)組(zu)(zu)織非提報創(chuang)(chuang)新(xin)(xin)項(xiang)目(mu)(mu)范(fan)圍內(nei)的(de)管(guan)理、技術(shu)人(ren)員(yuan)(yuan)(yuan)(yuan)(yuan)(yuan),開(kai)(kai)展(zhan)工(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)亮點大(da)PK活(huo)動(dong),對季度工(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)中的(de)管(guan)理技術(shu)創(chuang)(chuang)新(xin)(xin)項(xiang)目(mu)(mu),從(cong)工(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)效(xiao)率、經濟效(xiao)益、工(gong)(gong)(gong)作(zuo)(zuo)(zuo)(zuo)質量等(deng)方面(mian)進(jin)行總結,全(quan)面(mian)展(zhan)示員(yuan)(yuan)(yuan)(yuan)(yuan)(yuan)工(gong)(gong)(gong)的(de)創(chuang)(chuang)新(xin)(xin)成(cheng)果(guo),提高員(yuan)(yuan)(yuan)(yuan)(yuan)(yuan)工(gong)(gong)(gong)參與(yu)(yu)創(chuang)(chuang)新(xin)(xin)的(de)積(ji)極性(xing),從(cong)而提升(sheng)公(gong)司的(de)創(chuang)(chuang)新(xin)(xin)管(guan)理水(shui)平(ping)。建(jian)(jian)(jian)立班(ban)(ban)組(zu)(zu)長(chang)(chang)(chang)系列比武(wu)(wu)長(chang)(chang)(chang)效(xiao)機制(zhi)(zhi)(zhi)。以培養(yang)(yang)“懂技術(shu)、會管(guan)理”的(de)班(ban)(ban)組(zu)(zu)長(chang)(chang)(chang)隊伍為(wei)目(mu)(mu)標(biao),面(mian)向(xiang)現任班(ban)(ban)組(zu)(zu)長(chang)(chang)(chang)及后備(bei)班(ban)(ban)組(zu)(zu)長(chang)(chang)(chang)開(kai)(kai)展(zhan)系列比武(wu)(wu)活(huo)動(dong)。比武(wu)(wu)主(zhu)要(yao)(yao)分為(wei)理論知識和(he)實踐操作(zuo)(zuo)(zuo)(zuo)兩(liang)個(ge)階段,涉及精益知識、看板(ban)知識、設備(bei)點檢等(deng)內(nei)容。同(tong)時,基(ji)于系列比武(wu)(wu)活(huo)動(dong),建(jian)(jian)(jian)立了(le)(le)(le)“班(ban)(ban)組(zu)(zu)技術(shu)專(zhuan)家”管(guan)理機制(zhi)(zhi)(zhi)及班(ban)(ban)組(zu)(zu)長(chang)(chang)(chang)評級制(zhi)(zhi)(zhi)度,創(chuang)(chuang)新(xin)(xin)性(xing)地在一線員(yuan)(yuan)(yuan)(yuan)(yuan)(yuan)工(gong)(gong)(gong)內(nei)部打通(tong)了(le)(le)(le)班(ban)(ban)組(zu)(zu)技術(shu)專(zhuan)家和(he)班(ban)(ban)組(zu)(zu)長(chang)(chang)(chang)兩(liang)條晉升(sheng)通(tong)道,為(wei)員(yuan)(yuan)(yuan)(yuan)(yuan)(yuan)工(gong)(gong)(gong)職業(ye)發(fa)展(zhan)提供了(le)(le)(le)廣(guang)闊平(ping)臺。

  三(san)是開(kai)展“青(qing)工(gong)成長321”活動(dong)。“3”是指前(qian)沿論壇(tan)、專題(ti)(ti)講(jiang)座、案例(li)分享:收集(ji)整理領域內(nei)前(qian)沿科技(ji)相(xiang)關(guan)知識(shi),每季度組織(zhi)(zhi)一期前(qian)沿論壇(tan);立(li)足專業技(ji)能,每月(yue)組織(zhi)(zhi)一期專題(ti)(ti)講(jiang)座;結合(he)工(gong)作(zuo)實(shi)例(li),不(bu)定期組織(zhi)(zhi)案例(li)分享,促(cu)(cu)進溝通,提(ti)(ti)升(sheng)技(ji)能。“2”是指你(ni)的(de)(de)(de)(de)夢(meng)想我點贊、哲理故(gu)事(shi)大(da)講(jiang)堂(tang):開(kai)展“發(fa)現身邊的(de)(de)(de)(de)感動(dong)”主(zhu)題(ti)(ti)活動(dong),在(zai)班(ban)組園地中設置(zhi)“夢(meng)想點贊”專欄,鼓勵員工(gong)展示夢(meng)想;開(kai)設哲理故(gu)事(shi)大(da)講(jiang)堂(tang),青(qing)年員工(gong)結合(he)自身成長,以(yi)短文(wen)、小故(gu)事(shi)、微電影等形式輪流開(kai)講(jiang),幫助新員工(gong)培養良(liang)好的(de)(de)(de)(de)心(xin)態,增(zeng)強對免(mian)费菠萝视频(pin)app下载理念的(de)(de)(de)(de)認同。“1”是指青(qing)工(gong)比武:理論實(shi)踐相(xiang)結合(he),每年開(kai)展比武活動(dong),借助豐(feng)富多樣的(de)(de)(de)(de)比武形式,“以(yi)比代練、以(yi)比促(cu)(cu)學”,讓學習(xi)充滿(man)樂趣(qu),促(cu)(cu)進員工(gong)立(li)足崗(gang)位、主(zhu)動(dong)提(ti)(ti)升(sheng)。
